TarienLorien is right, Tolkien had a plan for all his characters.
That being said, I always felt horrible for Hurin Thalion. He witnesses the disaster of the Nirnaeth Aronediad and survives to tell the tale, two of his children commit suicide, one dies at a young age, he finally reunites with his wife only to see her die...
*sniff*

No one has mentioned Golem! I would have it that he was no longer bad, converted back when the Ring was destroyed. Maybe go to Valinor... His whole entire part in the story is (though useful to Frodo and Sam) sad, the whole ways through, and before. I want him to be good again.

I would change Finrod's, the Elvenking of Nargothrond who helped Beren in his quest. He battled Sauron's werewolf with nothing but his hands and his teeth, and he won, but he died... *starts bawling*

Nienor ,Turin's, and Findulias and her lover. I would have tried to prevent Nienor from looking into the Dragon's eye by holding a miror up to the dragon, Turin from ever making those stupid mistakes by knocking him senseless and ship him to the Valar and to finduilas by saving her from the orcs and healing her lover.

Nienor and Turin because it was a tragic mistake and they both died for mistaken love...
And the Elf of Doriath that aided Turin in his journeys and was killed when Turin mistook him for an elf- was his name Begel? I hate that he died. Really really hate it.
